Qualee's Employee Experience Platform

Qualee is a Southeast Asia-based HR technology company building an all-in-one employee experience platform - helping organizations run structured onboarding journeys, deliver micro-learning content, collect real-time engagement data, and manage internal communications from a single dashboard.

To build it, Qualee needed more than developers. They needed a partner who could staff the right roles at the right stages, absorb frequent scope changes without stalling delivery, and eventually hand over a fully documented, production-ready product to an internal team. InApps provided a dedicated ODC that covered the full product lifecycle - from initial architecture through phased feature delivery to final packaging, handover, and team training.

Multi-Partner Coordination

Qualee's delivery involved InApps working alongside a second technology partner simultaneously. Roles, interfaces, and handoff points between both teams had to be defined and maintained by InApps - without clear documentation from the client side at the outset. Managing this coordination without slowing delivery required active technical leadership, not just execution.

Compressed Timelines

The engagement covered MVP, optimization, and mobile launch - three distinct phases with different team compositions, scopes, and success criteria. Each transition required ramp-up without regression, and each phase carried its own deadline pressure. There was no slack buffer between phases.

Unclear Requirements

Qualee came to InApps without fully finalized product documentation. Requirements emerged iteratively as stakeholders aligned internally. The ODC had to absorb that ambiguity - scoping defensively, flagging risks early, and building architecture flexible enough to accommodate changes without rework cascades.

Fast Team Scaling

As the product's scope expanded across phases, the ODC team had to grow quickly - adding roles and seniority levels without compromising code quality or delivery consistency. New engineers had to onboard into an active codebase and contribute meaningfully from week one.

Phase-Gated ODC Staffing Model

InApps structured the engagement in three discrete phases - MVP, Phase 1 Optimization, and Phase 2 Mobile - with team composition and resource allocation adjusted at each gate. This prevented over-staffing early and under-staffing late, while giving Qualee predictable cost and velocity at every stage.

Technical Lead as Coordination Hub

Rather than routing all inter-partner communication through a project manager, InApps appointed a Technical Lead with direct authority to define interfaces with the second partner team. This reduced translation loss and kept technical decisions in the hands of people who understood the implications.

Iterative Scoping With Documented Decisions

Every requirement clarification was documented and signed off before implementation began. InApps introduced a lightweight decision log that tracked what was decided, why, and by whom - giving Qualee's stakeholders visibility and giving the ODC team protection against scope reversal.

Full Product Packaging and Handover

At the end of the engagement, InApps didn't just hand over source code. We produced full technical documentation, conducted structured handover sessions with Qualee's internal team, and ran training on the platform's architecture, deployment pipeline, and operational procedures - ensuring internal continuity without dependency on InApps.
